  • Diese Arbeit zeigt am Beispiel eines Ingenieurdienstleisters, wie laufende Prozesse analysiert, zukünftige Anforderungen erarbeitet und daraufhin die Strukturen angepasst werden, um die Organisation sowie den Arbeitsfluss einer Abteilung zu optimieren. Grund für den Optimierungsbedarf sind offensichtliche Probleme, die auf einer gestörten Betriebsorganisation beruhen. Die Prozesse werden auf Basis einer eingehenden Zustandsanalyse modifiziert. Sie stellt den IST-Zustand der Abteilung dar und ist aus mehreren Sichtweisen aufgebaut. Weiterhin fließen zukünftige Forderungen an die Abteilung in die Optimierung ein. Zu dieser werden zum einen vorhandene Strukturen, wie die Projektarbeit und zum anderen produktive Strukturen, wie die Inselfertigung betrachtet. Ingenieurdienstleisters bearbeiten ihre Aufträge nahezu ausnahmslos mit der Projektarbeit, um komplexe Aufgaben zu lösen. Diese Arbeitsweise ist für innovative Aufgaben bestens geeignet, bedarf aber eines großen organisatorischen und kostenintensiven Aufwands. Eine Optimierungsvariante wurde auf Basis der Projektarbeit durchgeführt. Sie zeigt, dass nicht alle Probleme gelöst werden können und dass die Projektstruktur in Sachen Effizienz schnell an ihre Grenzen stößt. Als Alternative wird die Inselfertigung auf die Bedürfnisse eines Dienstleisters angepasst. Somit ist es möglich die Effizienz und Flexibilität zu steigern sowie die Durchlaufzeiten zu senken. Trotzdem können innovative Aufträge nach der Projektarbeit bearbeitet werden. Nachteilig ist hier die kostenintensive und zeitaufwendige Einführung. Zusammenfassend wird eine Übersicht der beiden Varianten als Entscheidungsgrundlage dargestellt.
  • This work shows an example of an engineering service provider, such as analyzing running processes, future requirements and then develop the structures are adjusted to optimize the organization and the work flow of a department. The reason for the need for optimization are obvious problems that are based on a faulty business organization. The processes can be modified on the basis of a detailed analysis of state. It represents the actual state of the department and is constructed from multiple perspectives. Furthermore incorporated future demands on the department in the optimization. To be one of the existing structures, such as project work and other productive structures as regards the island production. Engineering service provider edit their orders almost exclusively with the project work in order to solve complex tasks. This method is well suited for innovative tasks, but requires a large organizational and costly effort. A variant optimization was performed on the basis of project work. It shows that not all problems can be solved and that the project structure in terms of efficiency quickly reaches its limits. Alternatively, the cell production is adjusted to the needs of a service provider. Thus, it is possible to increase the efficiency and flexibility and to reduce processing times. Nevertheless, innovative orders are processed according to the project work. The disadvantage here is that is expensive and time consuming implementation. In summary, an overview of the two variants is presented as a basis for decision.
